第二本看完的推荐书目,对成熟公司的落败给予了另一个角度解释,很有启发性,同时也是给自我感觉良好的管理层以冷水。
创新分为延续性创新和破坏性创新,前一类的先发优势并没有后一类明显,而成熟企业在前一类的优势又超过了后一类,于是乎,成熟企业显得很被动。
【窘境的具体表现】
1、倾听客户的需求导致变革失败 2、无法进入新兴市场 3、管理层做出合理和适当的决策,企业却逐渐丧失市场领先地位
【窘境产生的原因】
1、市场需求轨道与技术改善轨道的不一致,即技术发展速度超越市场需求;
2、破坏性创新的性能一般低于主流市场的成熟产品,但具备一些边缘客户所看重的其他特性(不认可该观点!见注1);
3、市场拥有自己相应的价值网络,在此价值网络下将形成独有的成本构成、企业文化、资源分配倾向。破坏性创新下的新型市场往往无法维持成熟市场上的高利润。
【针对性解决方式】
1、企业的资源分布取决于客户和投资者
——独立的机构专门面对破坏性技术独立开展新业务(新的目标客户和盈利目标,不一样的企业文化)
2、小市场并不能解决大企业的增长需求(特定的成本结构:研究、开发、销售、行政、毛利)
——成立和目标市场规模相匹配的小型机构
3、无法对不存在的市场进行分析
——假设所有的观点都是错的
4、机构的能力决定了它的局限性
——流程、价值观需重新刷新
5、技术供应可能并不等同于市场需求(破坏性技术的特征通常是当前性能滞后于主流市场预期,但将逐步从小型市场进入主流市场)
——认识到产品性能过度满足是推动产品周期发生转变的主要机制,竞争基础即将改变

市场是个动态的,不同的行业和主体互相作用于一个大的网络体,犹如蝴蝶效应般影响深远。
破坏性创新的产品不一定是性能低于主流产品的,但一定是当前未被主流市场接受的。破坏性创新的产品进入主流市场有两种方式,第一种,主流市场需求被过度满足,而新产品技术水平向上迁移,成熟企业的延续性创新不再产生新的溢价,新产品逐步被主流市场所接受;第二种,其他条件发生变化而形成了新的主流市场,如硬盘的客户是台式机,而随着台式机本身也被笔记本取代而使得市场发生了更替。
而成熟技术和产品因为没有相匹配的向上市场而落败。
